Use the same definitions across every location, preserve store-level source data, and compare like periods. Rank exceptions by financial impact, urgency, confidence, and the operator’s ability to act. Route finance issues to finance, shift behavior to the field leader, technical breaks to the system owner, and contract questions to the person holding the agreement.
The portfolio view should answer four questions: What changed? How much might it matter? What evidence supports it? Who owns the next action? After action, record whether the exception closed, repeated, or needed more evidence. That creates operating memory across brands without forcing every manager to become an analyst.
